Secret Santa rules: how to run a fair gift exchange

Secret Santa works when everyone knows the rules before the names are drawn. Here is a simple set you can copy, plus answers to the questions that usually come up.

The basic rules

1. Everyone who takes part gives one gift and receives one gift.
2. You buy for the person you draw, and you keep it secret until the exchange.
3. Stay within the agreed budget, in both directions: not far under, not over.
4. Give something the person would like, not something you would like. Check their wish list first.
5. Bring your gift wrapped, with the recipient's name on it, by the agreed date.

Agree the budget first

Pick one amount that everyone in the group is comfortable with, and write it on the invitation so nobody has to guess. A lower budget usually leads to more creative gifts and keeps everyone included; you can always suggest a range, such as "around 10", instead of a hard limit. If some people would find any amount hard, suggest homemade gifts or an experience instead of a price.

Timing

Draw names two to four weeks before the exchange. That leaves time to think, order online and ask questions through the wish list, without the gift being forgotten.

Keep couples and housemates apart

Partners and people who live together usually give each other gifts anyway, so most groups add a rule that they don't draw each other. In our generator, add a "don't draw each other" rule for each pair. With many rules in a small group a draw can become impossible; the generator tells you if that happens so you can remove a rule or add people.

Wish lists make better gifts

Ask everyone to write a short wish list: two or three ideas at different prices, sizes where relevant, and anything they don't want (for example allergies, scents or clutter). Only the person who drew them sees it.

• Make taking part optional, and make it easy to say no without explaining.
• Keep gifts suitable for work: nothing personal, offensive or embarrassing.
• Set the budget so it is comfortable for the lowest-paid person in the group.
• Plan the exchange during working hours so everyone can be there.

Remote and long-distance exchanges

If people live far apart, set the date as the day gifts should arrive, allow extra time for shipping, and agree whether postage counts toward the budget. Digital gifts, such as e-books or gift cards, avoid shipping altogether. Open the gifts together on a video call.

When someone drops out or joins late

Change the list rather than asking someone to buy two gifts. In our generator, the organizer edits the list of people and the draw adjusts with as few changes as possible: adding one person usually changes just one other match. Nobody has to pick their name again, and anyone whose match changes sees a note the next time they open the link.
